Mistake 1: Over-friendliness

Your job is now to get results THROUGH people, not to do all the technical work yourself.

First 90 Days Plan

• Week 1-2: Listen. Individual one-on-ones with every team member. Ask: what's working, what isn't, what do you need?
• Week 3-4: Clarify expectations. Set team norms. Define decision boundaries.
• Month 2-3: Establish rhythms — weekly meetings, one-on-ones, reporting.

SMART Delegation
When assigning a task, be clear on:

• Scope: Exactly what needs doing
• Measure: How success is judged
• Authority: What decisions they can make alone
• Resources: Budget, tools, information available
• Timeline: Deadline and interim milestones

Seven Levels of Delegation (Jurgen Appelo)
1. Tell — 'Do exactly this'
2. Sell — 'Do this — here's why'
3. Consult — 'Give me input before I decide'
4. Agree — 'We decide together'
5. Advise — 'You decide, I'll share my view'

Match the level to the person's competence and the task's risk.

Oversight vs Micromanagement
Oversight: 'How is the project going? Any blockers?'
Micromanagement: 'Have you sent that email? What exactly did you say? Show me.'

Agree check-in points at delegation time — then stick to them.

Feedback is the fuel of development. Without it, people repeat mistakes and miss growth opportunities.

The SBI Feedback Model
Situation → Behaviour → Impact

Situation: 'In this morning's team meeting...'
Behaviour: '...when you interrupted James twice...'
Impact: '...I noticed the team disengaged and James stopped contributing. This means we may have missed important information.'

NOT: 'You're always rude in meetings.' (vague, judgmental, no behaviour)

Positive vs Developmental
Aim for the Losada ratio: 3-5 positive SBI statements for every 1 developmental.

Positive SBI: 'In the client meeting yesterday, when you handled Mrs. Kamau's complaint by acknowledging her concern before offering a solution, she visibly relaxed. That was exactly the approach we need.'

The Feedback Conversation
1. Choose private setting, calm moment
2. 'I'd like to share some feedback — is now a good time?'
3. Deliver SBI clearly and factually
4. 'How does that land with you?' — then LISTEN
5. 'What would you do differently next time?'

Feedforward
Instead of what went wrong (past), ask what could go right (future): 'What is one thing you could do differently in the next meeting to improve the outcome?'

Removes defensiveness, focuses on growth.

Attendance Management

Why Attendance Matters
For a team of 8, one persistent absentee with 30% attendance creates:

• 30% of that role's work redistributed to others
• 30% morale reduction in the team (resentment from reliable members)
• Cost: salary paid + overtime for covering colleagues

Early Intervention Approach
The Bradford Factor measures impact of absence: B = S² × D
(S = number of absence spells, D = total days absent)
High Bradford Factor = frequent short absences (most disruptive).

Stages:
1. Informal return-to-work conversation after every absence (3 minutes)
2. First concern conversation after 3 absences in rolling 3 months
3. Formal review if pattern continues
4. Referral to EAP or occupational health if health-related
5. Formal HR process if no improvement

Running Productive Team Meetings

Most meetings are too long, too frequent and too unfocused. Research shows professionals spend 23 hours/week in meetings — and consider 67% unnecessary.

Meeting Design Principles

• Clear purpose stated in advance (decision? Update? Brainstorm?)
• Agenda distributed 24 hours before
• Only invite people essential for the purpose
• Time-box every agenda item
• Start and end on time — always
• Assign action items with owners and deadlines
